ORGANIZATIONAL DESIGN

In Organizational Design projects, we help our clients to define the optimal organizational structure to meet their strategic challenges. Thus, the main objective of the project is to structure a more agile, flexible and efficient organization to serve customers.

After understanding the organization's challenges, we have four work fronts that can be applied:

  • Definition of roles and responsibilities, where we review the allocation of activities by process in the different areas of the organization (who is responsible for each activity and how processes flow within the organization).
  • Structural sizing (first two organization’s hierarchical levels), in which we discuss along with the main stakeholders what is the appropriate structure to meet the organization's challenges.
  • Management sizing (management and coordination), in which we review the teams’ leadership, identifying potential synergies among teams or opportunities for span of control
  • Team sizing, in which we review the number of positions needed to carry out activities in the area. We have several methodologies to analyze activities of different nature: administrative, commercial, project and operational areas.

The last stage of the methodology consists on preparing the implementation plans, detailing the necessary initiatives to capture the opportunities identified and appointing the employees who will occupy the positions in the new structure. Pragmatis also monitors the implementation of the new structure. Due to the sensitivity of the subject, one of the main points of attention in this type of project is change management. Pragmatis has developed a new Change Management methodology that mitigates the impact on the organization and maintains a healthy organizational climate. In addition to reviewing the structure, Pragmatis also supports its clients in reviewing the headcount management process, from budget definition to the follow-up process.
